Managing AI Agents as Your Newest Teammates
Stop treating AI like a script and start managing it like a Senior Engineer. Here is the framework for the hybrid engineering team.

In the early days of DevOps, we talked about "Infrastructure as Code." Then came "GitOps." Today, we are entering the era of Agentic Operations.
As a Principal Engineer and Engineering Manager, I’ve seen the evolution of the "teammate." We moved from siloed specialists to cross-functional pods. Now, we are adding a new chair to the sprint planning table: the AI Agent.
But here is the mistake most leaders are making: They are treating AI as just another "tool" like a CLI or a debugger. To truly scale, we must stop treating AI as a tool and start managing it as a teammate.
The Shift: From Scripts to Autonomy
Traditional automation is deterministic: If X happens, do Y. AI Agents are probabilistic: X happened; I’ve analyzed the context, and I recommend Z—or I’ve already executed Z based on our safety guardrails.
This shift requires a fundamental change in leadership. If an AI agent is performing code reviews, managing Kubernetes scaling, or responding to Tier-1 incidents, it requires the same three things a human engineer needs:
1. Context, Not Just Commands
You wouldn’t hire a Senior Engineer and tell them to "just write code" without explaining the business goals. Similarly, an AI agent needs deep context. This means feeding it not just your codebase, but your "Reliability Trust" manifesto, your architectural standards, and your historical post-mortems.
2. Clear Guardrails and Accountability
When a human teammate makes a mistake, we have a blameless post-mortem. When an AI agent makes a mistake, we often blame the "model." This is a leadership failure. We must build "Agentic Governance."
- The "Two-Key" Rule: For high-impact changes (like production deployments), the AI "teammate" proposes, but a human "partner" approves.
- Auditability: Every decision an AI agent makes must be logged with the "reasoning" behind it, just like a PR description.
3. Continuous Feedback Loops
A teammate that doesn't learn is a liability. Managing AI agents means constantly "training" them on your organization’s specific nuances. If the agent suggests a fix that violates your security posture, the correction shouldn't just happen in the code—it must happen in the agent's core instructions.
The "Principal" Perspective: The Human-in-the-Loop
The fear isn't that AI will replace the engineer; it's that it will replace the unprepared engineer.
My role as a leader in this new era is to be the Orchestrator. I’m building a hybrid workforce where the "boring" toil—the 2:00 AM log parsing, the repetitive Terraform updates—is handled by agents, freeing up my human teammates to focus on high-level architecture and creative problem-solving.

Managing AI agents isn't a technical challenge; it’s a trust challenge. By treating these agents as accountable teammates rather than "black-box" scripts, we build platforms that aren't just automated—they’re intelligent, resilient, and ready for the scale of tomorrow.
